WHY GENERIC DOES NOT WORK

Installation-only revenue. Thin service margins. Customers abandoned mid-season.

Most irrigation operators install systems and disappear. Customers neglect maintenance. Systems underperform. You get no repeat business. You're trapped in the installation treadmill.

Installation Dependency

You install a system, get paid, never hear from the customer again. System fails mid-season. Customer is frustrated. You get no repeat business.

Service Margins Are Thin

Maintenance calls are $100–$200. After labour and travel, margins are 20%. You need high volume to survive.

Seasonal Revenue Spike

Spring installations are busy. Summer is quiet. Winter is dead. You can't plan.

No Predictable Customers

No recurring revenue. Every month you start at zero. No reason for customers to call you again.

You are the bottleneck for every decision in the business

Every quote, every problem, every scheduling conflict lands on your desk. Your team waits for you. Your clients wait for you. You cannot step away for a week without the business grinding to a halt. That is not a business, it is a job with more risk.

You have no visibility on actual profit per job

You look at the bank account and assume you are profitable. But you are not tracking real labour cost per job, material waste, travel time, or callback frequency. Some of your jobs are making money. Some are losing it. You do not know which ones.

Built for Owners Whose Problems Are Not Simple

You have tried the group thing. You have sat in rooms with coaches who have never run an irrigation business. You have done the courses. None of it was built for the complexity you are dealing with now. This is.

This is for you if

  • You want to escape installation-only revenue - maintenance contracts are your exit strategy
  • You're willing to call past customers and pitch maintenance plans - proactive approach
  • You want to know your true installation cost - you'll track labour hours and material costs
  • You see seasonal programming as valuable - you can upsell it to customers
  • You want to scale without hiring - leverage existing customers for recurring revenue

This is not for you if

  • You love the thrill of new installations - you don't see maintenance as core
  • You're not willing to contact past customers - you prefer inbound-only leads
  • You think customers won't pay for maintenance - you believe they're one-time buyers
  • You like seasonal work and don't mind quiet months - predictability isn't a priority
  • You're comfortable with thin service margins - you don't think you can improve them

They Were Where You Are. Here Is What Changed.

These irrigation technician business owners were exactly where you are. Here is what changed.

A Structured Path From Where You Are to Where You Want to Be

Freedom Fighter is not a course. It is a structured, phase-matched training program. Your coach meets you at your current stage and builds the systems you need - in the right order - to move to the next one.

Phase 1

Foundation

You are the business. Subbie or sole trader, maybe one or two staff. The focus here is financial visibility, basic job management, and building the commercial foundation that everything else sits on. Most owners skip this and wonder why nothing works later.

Phase 2

Growth

You have tradies on the tools but no admin support. Revenue is growing but so is the chaos. This phase is about hiring your first office person, building standard operating procedures, and creating the structure that lets you step back from every job.

Phase 3

Expansion

You have tradies and admin but no operations manager. The business runs but still needs you for every major decision. This phase builds the leadership layer, delegation frameworks, and operational systems that let you start stepping away from day-to-day.

Phase 4

Scale

Full team in place. GM or operations manager running the business. This phase is custom - it is about refining what you have built, protecting your margins, planning your next move, and making sure the business continues to perform without you in it.

Your Coach. Your Business. Your Agenda.

Fortnightly Coaching. Same Time. Same Day.

This is not group training. Every session is a private conversation between you and your coach. Same time, same day, every fortnight. Focused entirely on your business, your challenges, and your next move. Accountability is built into the structure.

  1. Phase Assessment - Your coach identifies where you are and what needs to happen next. No guessing.
  2. System Build - Each session delivers a specific system, framework, or decision that moves your business forward.
  3. Implementation - You apply it between sessions. Your coach holds you accountable at the next one.
  4. Review & Adjust - What worked, what did not, what changes. Your plan evolves as your business does.
Typical Session Structure
Fortnightly. Zoom. Accountability.
  • Review progress since last session
  • Address your current blockers and challenges
  • Deliver the next system or framework for your phase
  • Set specific actions for the next fortnight
  • Same time, same coach, every fortnight. Consistency drives results.

What Happens When You Have the Right Coach

I installed a system and never saw the customer again. I realised I was missing a revenue stream. I started calling past customers: 'Your system is one year old. It needs seasonal programming.' I offered a $95/month plan: spring programming (weather adjustment), summer check-up, autumn winterisation, winter dormancy. 120 customers signed up. That's $11,400 per month guaranteed.

+$11,400 recurring monthly revenue

I was doing flat-rate installs at $3,500. After tracking materials and labour hours, I realised my cost was $2,200. Margin was only 37%. I started quoting by actual cost: materials ($2,200) + labour ($40/hour × 8 hours = $320) + profit (40%) = $4,520. More complex systems got higher labour estimates. My average install price went to $4,800. Volume dropped 10% but profit went up 45%.

Profit margin from 37% to 44%

I was competing on price until I realised I was the only technician who offered remote monitoring. I positioned my service differently: 'Smart Irrigation Management.' Customers could monitor their system on their phone. I charged $200/month for monitoring + maintenance. Fewer customers but 3x revenue per customer. Now I'm the premium option, not the cheap option.

Revenue per customer 3x higher

Before and After Freedom Fighter

Before

  • Your revenue is 100% installations - one sale per customer, then you're gone
  • Seasonal spikes in spring; quiet in winter
  • Installation pricing is flat-rate without tracking labour or material costs
  • Customers neglect maintenance after installation
  • Service calls are reactive - you only hear from them if something breaks
  • You have no recurring revenue or predictable customers

After

  • Your revenue is 50% installations, 40% maintenance contracts, 10% ad-hoc service
  • Revenue is predictable year-round - maintenance contracts flatten seasonal spikes
  • Installation pricing is by-cost-plus, not flat-rate
  • Customers are on maintenance plans - systems perform year-round
  • Service is proactive - you call for seasonal programming, spring setup, autumn winterisation
  • You have 100+ maintenance contracts generating $10,000–$12,000 in recurring monthly revenue

Freedom Fighter Is Built for Complex Businesses

This is not an entry-level program. It is built for irrigation technician business owners who have outgrown generic advice and need structured, personalised support for the problems only they can see.

This is for you if

  • Your business has grown past what one person can manage alone
  • You have tried group programs or other coaches and they did not get your trade
  • Your problems are layered - HR, finance, operations, leadership - all at once
  • You want a coach from the trades who has helped hundreds scale, not someone who studied it
  • You are building for owner freedom - not just more revenue

This is not for you if

  • You want a magic bullet - this is structured, long-term work
  • You are not willing to change how your business operates
  • You think competing on price is a strategy
  • You want someone to do the work for you instead of with you
  • You are happy with how things are and not ready to commit to change

Before You Apply

What should a maintenance plan include?
Spring setup ($40 labour): system activation, pressure test, head inspection. Summer check ($40 labour): mid-season adjustment, leak detection, filter clean. Autumn winterisation ($60 labour): system drain, valve check, head removal (colder regions). Winter dormancy: quarterly check. Monthly monitoring fee: $15. Total: $95 depending on system size. Include remote app access (optional upsell: $50 one-time).
How do I pitch a maintenance plan to past customers?
'Hi [Customer], this is [Your Company]. We installed your irrigation system [X months/years ago]. Most systems need seasonal programming to work efficiently. We offer a $95/month plan: spring setup, summer check, autumn winterisation, plus monitoring. Saves you money on water waste and prevents system failures. Can I sign you up?' Many say yes because they know you.
How many past customers will convert to maintenance plans?
Typically 20–30% of customers you contact. If you've installed 100 systems, contact all 100. Expect 20–30 to sign up. Call 30 customers per week; you'll convert 6–9. After 5 weeks, you have 30–45 customers. After a year, 100+ customers = $9,500 recurring revenue.
What's my true cost to install an irrigation system?
Materials: $1,200–$1,800 (controller, valve, heads, pipe, fittings). Labour: 8 hours × $40/hour = $320. Travel: 0.5 hours × $40 = $20. Total cost: $1,540–$2,140. If you quote $3,500, margin is 38–45%. If you quote $4,500, margin is 48–52%. Know your cost; price accordingly.
Should I offer different maintenance plan tiers?
Yes. Basic ($95/month): seasonal programming, quarterly checks, no monitoring. Premium ($120/month): seasonal programming, monthly checks, remote monitoring app. Commercial ($200/month): weekly checks, remote monitoring, emergency support. Let customers choose; most pick Premium.
Can I offer remote monitoring without complex tech?
Yes. Partner with a smart controller company (Hunter, Rachio, Toro). They provide the app; you manage the customer relationship. You add a $15 monitoring fee. Customers see water usage, weather adjustments, system health. You can adjust their system remotely. Low tech cost for you; high value for customers.
What if a customer's system is old and needs replacement?
Offer an upgrade option: 'Your system is 8 years old. Efficiency has improved 40% since installation. Upgrade to a modern smart controller with seasonal programming. Cost is $2,500. New equipment, lower water bills, better performance.' Then move them to a maintenance plan. Replacement is upsell; maintenance is recurring revenue.
