WHY GENERIC DOES NOT WORK

Building businesses fail on variation and cash timing - not on construction quality

You're coordinating builders, plumbers, carpenters, and inspectors. Scope creep happens. Clients change their mind. Subs delay. And your fixed-price contract doesn't adjust. Here's the reality:

Fixed-price contracts force you to absorb variation risk

Client requests a material change. Your contract says it's a variation, but negotiating a variation quote takes weeks. Meanwhile, subs are on-site and money is leaving your bank daily. You either lose profit or look unco-operative.

Subcontractor dependencies create sequential risk

Builder runs late. Plasterer is blocked. Tiler can't start. Your whole schedule fractures because one sub is a day behind. Delay becomes your margin loss because you haven't managed float.

Progress payment claims don't match your cash outflows

You claim 30% progress, client pays at 45 days net. Meanwhile, you've paid subs 50% upfront. You're funding the project with your cash. Your cash flow is inverted to your revenue recognition.

Defect liability periods leave you holding risk long after handover

You've handed the keys over. Project feels done. Then a defect surfaces in year 2. You're contractually liable. You're back on-site doing rework for zero revenue. Margin from that job erodes years later.

You are the bottleneck for every decision in the business

Every site decision, every quality check, every client communication, every scheduling conflict comes to you. Your team waits for approval. Your clients wait for answers. You cannot leave for more than a few days without the project stalling. That is not a scalable business.

You have no visibility on actual profit per job

You check the bank balance and assume you are making money. But you are not tracking real labour cost per stage, material losses, equipment downtime, or site inefficiencies. Some projects are profitable. Some are bleeding money. You do not know which.

Built for Owners Whose Problems Are Not Simple

You have tried the group thing. You have sat in rooms with coaches who have never run a building business. You have done the courses. None of it was built for the complexity you are dealing with now. This is.

This is for you if

  • You're building £500K+ projects and tired of variations eating your margin
  • You've had cash flow crises because progress payments don't match your cost structure
  • You've experienced scope creep on fixed-price contracts and know that needs systematic fixing
  • You're managing 10+ subcontractors per project and recognise that coordination chaos is limiting your growth
  • You want your team making margin-protecting decisions without you on every site

This is not for you if

  • You build spec homes and want tips on how to manage four walls and a roof (we focus on systems, not building technique)
  • You're a solo builder with no intention of hiring or scaling (Freedom Fighter is for builders becoming business owners)
  • You don't have systems for costing or tracking project profitability (you can't train what you can't measure)
  • You change your contract templates quarterly based on the last problem client (we need stability to build process)
  • You're looking for a carpenter to teach you better framing (we teach business model, not trade skills)

They Were Where You Are. Here Is What Changed.

These builder business owners were exactly where you are. Here is what changed.

A Structured Path From Where You Are to Where You Want to Be

Freedom Fighter is not a course. It is a structured, phase-matched training program. Your coach meets you at your current stage and builds the systems you need - in the right order - to move to the next one.

Phase 1

Foundation

You are the business. Subbie or sole trader, maybe one or two staff. The focus here is financial visibility, basic job management, and building the commercial foundation that everything else sits on. Most owners skip this and wonder why nothing works later.

Phase 2

Growth

You have tradies on the tools but no admin support. Revenue is growing but so is the chaos. This phase is about hiring your first office person, building standard operating procedures, and creating the structure that lets you step back from every job.

Phase 3

Expansion

You have tradies and admin but no operations manager. The business runs but still needs you for every major decision. This phase builds the leadership layer, delegation frameworks, and operational systems that let you start stepping away from day-to-day.

Phase 4

Scale

Full team in place. GM or operations manager running the business. This phase is custom - it is about refining what you have built, protecting your margins, planning your next move, and making sure the business continues to perform without you in it.

Your Coach. Your Business. Your Agenda.

Fortnightly Coaching. Same Time. Same Day.

This is not group training. Every session is a private conversation between you and your coach. Same time, same day, every fortnight. Focused entirely on your business, your challenges, and your next move. Accountability is built into the structure.

  1. Phase Assessment - Your coach identifies where you are and what needs to happen next. No guessing.
  2. System Build - Each session delivers a specific system, framework, or decision that moves your business forward.
  3. Implementation - You apply it between sessions. Your coach holds you accountable at the next one.
  4. Review & Adjust - What worked, what did not, what changes. Your plan evolves as your business does.
Typical Session Structure
Fortnightly. Zoom. Accountability.
  • Review progress since last session
  • Address your current blockers and challenges
  • Deliver the next system or framework for your phase
  • Set specific actions for the next fortnight
  • Same time, same coach, every fortnight. Consistency drives results.

What Happens When You Have the Right Coach

Variations used to kill me. I'd absorb the cost to keep clients happy. Once I built a variation protocol into every contract and trained my office team to quote them fast, I stopped losing money. Now variations are a profit centre.

Variation management system added £45K margin across 6 projects in 12 months.

Cash flow was the biggest issue - always behind. The coaching showed me how to restructure progress claims and payment terms so my cash input matches my claims schedule. That single change unlocked everything else.

Eliminated cash flow stress. Project funding is now predictable and self-sustaining.

Coordinating subs was chaos until I mapped dependencies and built float into the schedule. Now my team manages the critical path - not me. Delays don't cascade because we've planned for them.

Reduced project delays by 60%. On-time completion is now the baseline, not an exception.

Before and After Freedom Fighter

Before

  • Variations happen mid-project. You negotiate for days. Subs are waiting. You absorb the cost to keep moving.
  • One sub runs late and your whole schedule cascades. Float isn't managed - surprises are managed.
  • You claim progress but haven't been paid yet. Your cash is negative while the bank account looks healthy on paper.
  • Defects are discovered after handover. You're back on-site doing warranty work that's not in the budget.
  • Subcontractors are your variable cost. One goes missing and you're scrambling to replace them mid-job.
  • Only you know which projects are actually profitable. Your team doesn't see the margin story.

After

  • Every contract has a variation protocol. Variation requests trigger a quote within 48 hours. Variations are documented as scope additions or original scope items - no ambiguity.
  • Dependencies are mapped. Critical path is clear. Float is allocated. Delays are absorbed in the schedule, not in your margin.
  • Your cash position matches your claim position. Payments are structured so you're never funding the project from your own cash.
  • Defect liability periods are managed with retention agreements and final inspections. You're off the hook after handover.
  • Subcontractors are reliability-rated and have performance KPIs. Consistency replaces scrambling.
  • Your team can see the margin on every project. They make decisions that protect it - not destroy it.

Freedom Fighter Is Built for Complex Businesses

This is not an entry-level program. It is built for builder business owners who have outgrown generic advice and need structured, personalised support for the problems only they can see.

This is for you if

  • Your business has grown past what one person can manage alone
  • You have tried group programs or other coaches and they did not get your trade
  • Your problems are layered - HR, finance, operations, leadership - all at once
  • You want a coach from the trades who has helped hundreds scale, not someone who studied it
  • You are building for owner freedom - not just more revenue

This is not for you if

  • You want a magic bullet - this is structured, long-term work
  • You are not willing to change how your business operates
  • You think competing on price is a strategy
  • You want someone to do the work for you instead of with you
  • You are happy with how things are and not ready to commit to change

Before You Apply

How do you handle scope creep and client-initiated variations systematically?
Every contract includes a variation protocol. When a client requests a change, it's automatically identified as a variation - not a goodwill add. Your team quotes the variation within 48 hours. This removes the emotional negotiation and makes variations a documented, profit-preserving process.
What's the framework for scheduling with 15+ subcontractors?
We use critical path method with sub-task dependencies. Instead of hoping subs show up on time, you map which tasks MUST happen before others, where float exists, and which delays matter. Your project manager owns the float - not you.
How do you restructure progress payments to match cash outflows?
This is a contracting and cash forecasting problem. We map your cost profile (when you pay subs), your progress claim schedule, and your payment terms. Then we restructure claims so you're not funding the project. If you pay subs upfront, your claims should reflect that cost timing.
Can you help me hire a project manager to handle site coordination?
Yes. The Hiring Right framework shows you exactly what skill set a project manager needs - it's NOT a former carpenter promoted to management. It's someone who understands cash flow, scheduling, and risk. We guide you through that hire.
How do defect liability periods fit into the business model?
Defects are managed with final inspection protocols and retention agreements. Practically: retention = contingency. You agree with the client at the start: 5% retention for 12-month defect period. That money covers your rework liability. No surprises.
What's the ROI for a builder doing £1M+ in annual revenue?
A 2% margin improvement on £1M is £20K. Most builders we work with see that through variation management and cash flow restructuring alone. One major variation protocol fix pays for the training in a single project.
Do I need to have financial systems in place, or can I start from zero?
You need to know your costs per project - even roughly. We build from there. If you don't track which projects are profitable, that's the first step we solve. Then we systemise everything else.
